The Analysis
Leading through a mess takes more than a title. It takes the kind of endurance you only get from being in the trenches during a total collapse. I have the scars from enough failed rollouts to know that survival depends on being honest about how much a transition hurts. Your actual job is to absorb the uncertainty at the top so your people have the bandwidth to stay focused. When you try to sugarcoat a pivot, you lose the trust of the very people you need to build the future.
The Technical Step
Stop ignoring the noise. You have to manage the psychological load like it is a finite resource. Watch your rollout velocity to prevent saturation before your team stops building and starts just surviving. Be ruthlessly direct about the friction. Take the hit for the ambiguity yourself, and give your managers the clear direction they need to navigate the fire.
